The first three months in a senior role shape how you are seen for years. Move too slowly and people wonder why you were hired. Move too fast and you break things you did not yet understand.
A practical 90-day plan
Days 1 to 30: Listen and learn
Meet your manager, peers and every direct report one to one. Ask what is working, what is not and what they expect from you. Understand the numbers, the history and the informal power.
Days 31 to 60: Earn trust
Agree three to five priorities with your manager. Deliver one early, visible win that matters to the business. Start assessing your team fairly and privately.
Days 61 to 90: Set direction
Share your plan for the year, with clear goals and measures. Make the first people decisions you are confident about. Confirm how success will be judged.
Mistakes new leaders make
- Changing too much, too soon. Understand why things are the way they are before you change them.
- Criticising your predecessor. It rarely helps, and people remember it.
- Ignoring informal influence. The organisation chart does not show who really shapes decisions.
- Assuming what worked before will work here. Especially when moving between countries or cultures.
- Forgetting your own manager. Keep them informed, even when things are going well.
If you have moved country
A move between London, Riyadh, Dubai or Cairo adds another layer. Take time to understand how decisions are made, how relationships are built and how quickly change is expected. What looks like slow progress is often trust being built.
The first 90 days are not about proving how much you know. They are about learning fast enough to make the right calls.
