A PMO can produce detailed reports while leaving leaders unclear about what needs a decision. When hiring a PMO director, define how the role should help the organisation choose priorities, manage dependencies and act on emerging problems.
Explain the type of PMO you need
Some organisations need consistent project controls. Others need portfolio oversight, programme recovery or a clearer connection between investment and outcomes. A candidate may have relevant experience in one setting and limited experience in another.
Describe the portfolio, reporting lines and existing delivery teams. Make clear whether the PMO director recommends decisions, sets standards or has authority over resources and priorities.
Ask for a decision changed by their work
Invite the candidate to describe a time when their analysis led to a project being reshaped, delayed or stopped. What evidence did they present? Who disagreed? What happened next?
Explore how they distinguished a genuine delivery risk from an incomplete update. Strong reporting is useful when it helps someone take a well-founded action.
Test dependency management
Use a short scenario with several programmes relying on the same small specialist team. Ask the candidate how they would establish the facts and present choices to sponsors.
Look for explicit trade-offs. If every programme keeps its original date and resources in the proposed answer, ask which assumptions make that possible. A practical leader should recognise constraints and explain the consequences of different choices.
Examine how they work with delivery teams
Discuss how the candidate introduced standards without creating work that served no decision. Ask what information was essential, what was simplified and how teams could challenge the process.
Probe how they handled uncomfortable messages. A PMO director needs to make risks visible while maintaining the relationships required to resolve them.
Define success beyond a dashboard
Agree what better oversight would look like in your organisation: clearer escalation, reliable ownership of dependencies or a more disciplined portfolio review. Establish how you will judge these improvements.
The hiring decision should rest on evidence that the candidate can make your organisation’s delivery choices clearer and more actionable.
